How to approve a production sample: a practical checklist

A sample looks right. That does not yet establish which version the factory must reproduce, or how your team will judge the production batch. For a brand preparing manufacturing in China, sample approval makes that decision explicit and shareable. Use this coordination method with the specialists responsible for your product.
1. Record what this sample can actually demonstrate
Identify the sample, its date, materials, process and specification revision. A prototype may validate size or assembly without representing the production finish. Ask the manufacturer what still differs from the intended batch: a temporary component, approximate colour or manual operation. Record those limitations before approving anything.
2. Turn expectations into observable criteria
For each important characteristic, record the expected reference, checking method and observed result. Replace “good finish” with a description both teams can interpret consistently, supported by labelled photographs and a physical reference where appropriate. Have qualified specialists define tolerances and technical tests. An arbitrary number creates false precision.
3. Keep differences in one shared record
Give every difference an identifier. Describe the expected and received versions, attach the evidence and record the requested correction, owner and due date. Keep conflicting observations open until resolved. Photographs can distort colour or conceal mechanical play; indicate where a replacement sample or an on-site check is needed.
4. Separate corrections, acceptance and production release
A correction request is not permission to manufacture. Write down the decision: accepted for the listed criteria, correction and resubmission required, or rejected. Identify remaining issues and the person authorised to approve the next step. If a concession is being considered, have the product owner define its scope before communicating it to the factory.
5. Establish the production reference
Once the required issues are closed, identify the reference sample kept by each party and its associated specification revision. Ask the factory to confirm those references. Agree how subsequent changes in materials, components or finishes must be reported and approved. Sample approval does not replace production follow-up or the checks agreed for the batch.
Example: a different zipper on a pouch
Illustrative example, not a client case study. The sample pouch uses a different zipper from the specification. Record the expected reference, a photograph of the received part and a question for the factory: is this a temporary sample substitution or the intended production component? The next decision is to check the correct zipper on a replacement piece or explicitly approve the change. A simple “sample approved” would leave the issue ambiguous.
When is coordination support useful?
